Inventory reconciliation fails when teams compare totals without agreeing on timing, location, ownership and transaction state. This method turns the exercise into a controlled exception workflow.
1. Define the comparison grain
Agree on the product identifier, unit of measure, warehouse, inventory status and owner. Comparing a Fishbowl total with a 3PL available quantity is meaningless when one side includes damaged, allocated or in-transit stock and the other does not.
2. Freeze the timing
Use a known comparison timestamp and account for files or events still in flight. A shipment confirmed by the 3PL but not yet processed in Fishbowl is a timing difference, not automatically a physical discrepancy.
3. Reconstruct the inventory bridge
Start from the last agreed quantity and add receipts, returns and positive adjustments. Subtract shipments, damages and negative adjustments. The expected ending balance should reconcile to both systems after timing differences are isolated.
4. Classify every variance
- Timing: a valid transaction has not reached the other system
- Mapping: item, unit, location or status does not align
- Process: an operational event occurred outside the agreed workflow
- Physical: the warehouse count is genuinely different
- Unknown: evidence is not sufficient and investigation is required
5. Resolve through controlled adjustments
Do not force the systems to match without preserving the cause. Every adjustment needs a reason, source evidence, approver and reference to the reconciliation event. This creates an audit trail and reveals recurring process failures.
Where AI helps—and where it should not
After deterministic matching is reliable, an agent can group variances, identify recurring patterns, summarize evidence and suggest likely causes. It should not silently change inventory quantities. Human approval and a complete audit history remain essential.
